The QA Playbook for Startups: 10 to 50 Engineers
The journey from 10 to 50 engineers is where most startups either build a quality practice that scales or accumulate quality debt that slows them for years. At 10 engineers, ad hoc testing feels adequate. At 50, the lack of a structured startup QA process has become the primary constraint on shipping speed. Stage one: 10 to 15 engineers
At this stage, the team is small enough that most people know most of the codebase. Developers test their own features, and someone usually runs a quick smoke check before each release. This does not mean a QA department with its own reporting structure. It means that every team has access to QA resources, every release goes through a defined validation process, and quality outcomes are measured and discussed at the leadership level.

- Waiting too long to introduce dedicated QA. Most teams wait until quality problems are severe before investing in QA. By that point, the accumulated defects and process gaps take months to address. Starting at 15 engineers rather than 30 saves significant pain.
